CHALLENGE
- The previous affiliate platform charged a high fixed monthly fee plus a 7% commission on the tool itself.
- To absorb that cost, SNOCKS cut affiliate commissions to 5%, which weakened performance.
- The program is run by one person, only a few hours a week.
SOLUTION
- Switched to UpPromote, native to Shopify.
- Built six programs into an automatic tier system running from 10% to 20%.
- Set codes to work for new customers only to protect margin.
- Strengthened onboarding with briefings, product information, stickers, and a €150 sample voucher.
RESULTS
- Around 90 affiliates drive close to 3,000 sales across six tiered programs.
- The whole program is managed in about five hours a week.
- Affiliate marketing accounts for roughly 4% of revenue, with room to grow.
LESSONS
- Move budget from tool fees into affiliate rewards.
- Automate tiers so a lean team can keep up.
- Treat onboarding and sample incentives as engagement drivers, not afterthoughts.
SNOCKS is a German basics brand built on one idea: everyday socks and underwear done exceptionally well. Founded in Mannheim in 2016, it has grown into a house of brands and a direct-to-consumer staple on Shopify.
Its affiliate program tells a quieter story. It’s run by one person, a few hours a week, and it still drives thousands of sales.
Here’s how SNOCKS built a tiered, onboarding-first program lean enough for a team of one.
Why did SNOCKS trade tool costs for affiliate rewards?
Before UpPromote, SNOCKS managed affiliates through a platform called Club (formerly ProAmbassador). The problem wasn’t the software. It was the bill.
Club charged a high fixed monthly fee on top of a 7% commission on the tool itself. To absorb that cost, SNOCKS had to cut affiliate commissions to 5%, and the lower payout showed in affiliate performance.
Leonie Aline Schleicher, who runs the program at SNOCKS, saw a simple fix: redirect the money from the tool to the people actually driving sales.
We can turn this spend for the tool into the spend for the affiliate. So I think it’s better.
Leonie Aline Schleicher, Influencer & Affiliate Marketing at SNOCKSThat logic led SNOCKS to UpPromote. It was native to Shopify, recommended by other German e-commerce brands they trusted, and chosen over an alternative app for its cleaner interface.
How does SNOCKS run a tier system that manages itself?
Six programs feeding one automatic ladder
SNOCKS now runs six affiliate programs feeding a single auto-tier structure. Commissions scale from 10% up to 20% as affiliates climb the tiers, and the promotions happen automatically.
For a one-person program, that automation is the whole point.
It’s really nice that it’s automatically with the tier system. So for us, it’s not a manual workload.
Leonie Aline Schleicher, Influencer & Affiliate Marketing at SNOCKSCodes that only work for new customers
SNOCKS also built in a margin safeguard: affiliate codes work for new customers only. With a large base of returning buyers who tend to purchase without a code, SNOCKS set each coupon in Shopify to apply only to shoppers who had never bought before, protecting margin on sales it would have won anyway.
The result is a structure that rewards top affiliates generously while keeping the economics healthy.
How does SNOCKS keep affiliates engaged after they sign up?
Onboarding that starts before the first post
Ask Leonie what changed, and she points to onboarding.
Earlier programs handed affiliates a code and little else. Now SNOCKS onboards each one with briefings, product information, and branded stickers, so partners understand the products before they promote them.
I would say it’s the onboarding, but also the tier system for motivation and to send them incentives.
Leonie Aline Schleicher, Influencer & Affiliate Marketing at SNOCKSSample vouchers that reward top performers
The incentives are tangible. New affiliates receive a €150 SNOCKS voucher to order best-sellers they want to feature, and the brand is rolling out a second voucher for top performers after three months.
Because German advertising rules are strict, every affiliate gets a unique, named coupon that SNOCKS can track directly in Shopify. It’s a manual step today that Leonie plans to automate as the program grows.
We are seeing that it’s really having an impact on our engagement of the affiliates.
Leonie Aline Schleicher, Influencer & Affiliate Marketing at SNOCKSWell-onboarded, well-equipped affiliates simply promote more, and that engagement is what keeps a lean program producing.
What results has SNOCKS achieved with a one-person program?
The numbers are modest on paper and impressive in context.
SNOCKS’ roughly 90 affiliates have generated close to 3,000 sales, all managed through six tiered programs inside UpPromote.
What makes that stand out is the overhead. Leonie spends about five hours a week on affiliates. The rest of her time goes to influencer bookings. Yet the program runs without constant hands-on management.
Affiliate marketing accounts for about 4% of SNOCKS’ revenue today, and Leonie sees clear room to grow it.
For us, it makes it more easy because it’s in Shopify, so we can create the codes. It’s not a lot of manual workflow.
Leonie Aline Schleicher, Influencer & Affiliate Marketing at SNOCKSThat efficiency is exactly what lets a few hours a week hold up an entire affiliate channel.
What is Leonie’s advice for lean affiliate teams?
For a lean team, Leonie’s advice is less about tactics and more about support.
Running affiliates solo is manageable, she says, when the tool fits into Shopify and the people behind it are responsive.
It’s really important to have a team behind you, and that you’re not feeling alone with the affiliate. Our communication is really great… when we have something, you’re always there to help us.
